Let's get it started because here's the thing.

Let me just talk you through a quick overview and actually I'm gonna pull up a little bit of a calendar here because I wanna talk you through the timing of all of this.

I also wanna just like, take away all the pressure.

Like the thing about Black Friday guys is at the very least you can see it as a way to get rid of some things that didn't really sell.

So I don't want you to worry about.

And do I have the right idea?

Like, it doesn't matter what works for, you may not work for other people.

I will continuously compare parenting to having a business even with dogs.

Like Nicole was just, you know, doing some dog sitting for a family and she was like, these dogs are so different than my dogs.

Oh my gosh.

Like it really threw her off because it was like she went into someone else's house who did things differently with their dogs.

And like her dogs did something very different too.

And so I think like, we all have to remember that.

Like, what works for one of us or the way we're doing something in one way or even the way we did it last year, we might just not want to do it this year.

We might not feel as good as we think it is.

I want you to have an open mind because at the end of the day, as much as Emily and other advertisers, you know, in your feed are saying to you, you should have this plan.

And the wildest part when you've been in this business for as long as I have every year is just, you never know what's gonna happen because again, as much as you really want to plan, it's just not gonna happen.

And that's OK.

That's like, totally OK.

So let's ground ourselves in where we are and like sort of what the next couple weeks, look ahead just so we can start to kind of envision what we want and need to be doing now inside a Black Friday Master class, we have a, I have a lot of this laid out for you.

We all know that we're talking about Black Friday and Black Friday is always the day after what we call Thanksgiving here in the United States.

So here we are, we're on October 8th.

We have a couple more weeks of true fall.

All right.

So, what we're really looking at right now is selling full price merchandise from now until about November 1st.

Now in some places.

And some people I've talked to recently, you guys had a really hot September.

A really hot September.

A really weird September, just like September was funny.

So I want to remind you that if it's still hot where you are, it's ok.

If your fall sales are gonna end up a little later, I think what we're gonna have to see as the planet changes is our buying trends are gonna have to change with it because we know women buy now, they buy it today for tomorrow, right?

They buy it last night for, for today.

So keeping up and keeping some notes just on your back end about how sales have been.

I think that's a really smart thing because what I've noticed consistently as I've spoken to, like, I've spoken to a lot of people in the past month, a lot of people have weird September because it was hot.

So it just no one was like in the fall mood.

They wanted to buy fall, but they were like, I can't wear it yet.

We, and we, you know, let's push October, let's double down on your marketing.

Let's really try to get through that full price fall merchandise.

This is the month to sell it.

Ok, full price fall, don't go marking things down quite yet.

Now, the hard part I'm gonna tell you is when we turn the corner into November, November, I'm just gonna like, I think you should just already put in a day off for yourself at least once a week here.

I feel as though November is gonna just be like, we just don't know what's gonna happen.

We don't know where it's going.

And the Anchor of Thanksgiving is so late this year.

It's way down here.

It's 123, you know, it's the fourth Thursday, but really, it's kind of like the fifth week.

It's a little weird and when this happens, when it falls really late, somewhere between November 6, 7th, 8th, 15th, booty owners start to freak out like, oh my God, what's happening?

It, it, I mean, obviously we know that we have the election the same week as daylight savings and we go into veterans like we do have some things happening here that are spicy.

Right?

And at the same time, I'm gonna tell you, I don't care that it's an election year this time period, every single year for retail, especially boutique owners is just weird.

I'm not gonna say it's slow because I hate that word.

It just is weird.

It feels like we went crazy in October.

We did our fall thing, we did our fall thing, the people who didn't have the fall hit in September.

My hope is that you, you are ok these first couple weeks because you have the right temperature fall stuff.

So, in my opinion, if you had a hot September, my hope is that you get the sales made up in these first couple weeks.

But then remember Amazon is gonna do their stupid BS where they do sales all month, right.

We already see there's a prime day today isn't today a prime day that they randomly decided to do.

They just now every six weeks instead of having a sale, they just call it prime day.

That's what it is guys.

So don't freak out as prime day as Way Day.

Like Wayfair had a day.

Everyone's like, oh, Amazon's doing something.

We are too, you know, don't, don't get caught up in that but note it, see what's happening.

They're just getting rid of things.

They probably had a slow September too.

We're all being honest.

I think that this last prime day that they did, the one they're doing today.

I think it was super last minute.

Like, I don't think it's like the Janu the July 1 where it's like, really hyped up, you know, I think this was a different situation.

So my thought for you for November is don't get crazy with discounts, save discounted stuff for the end of the month.

This is where at the beginning of November, you're gonna be a Hawk on your inventory.

You're gonna start to say, ok, you know, we've got three weeks, 3.5 weeks to figure out, what am I gonna do on November 29th.

What am I gonna do for that day?

Honestly, for many of you, most of you guys don't care about Black Friday.

You care about small business Saturday.

I'm gonna say this again.

There is no right, wrong way or right way.

I have people that have great Black Fridays and great small business Saturdays.

I've met people that have terrible both days and then they just close because they're like everyone's out of town and where my store location is, you have to do what works for you and it's really just up to you how you market it.

So as you go through November, you wanna watch your inventory levels and you want to be in a place where around November 15th, even around November 20th, you start to really solidify and just say, ok, yeah, this is definitely my plan.

I want you to have, let's call it a concept of a plan before that I would like you to say, ok, I know I have this leftover stuff or I know I, you know, I bought some things for Doorbusters when they went on sale in July or something with a cool vendor.

You may have some of that stuff and that's great.

You may also say, you know what, I'm gonna set up the email template or Wednesday, Thursday, Friday.

And I'm gonna on the 19th, I'm gonna decide what I'm gonna do.

I'm gonna go put in the email template.

I'm gonna go put the codes in my Shopify.

I'm gonna dedicate that day.

I'm gonna have someone work at the store.

I'm gonna go to a hotel and do, you know, do all my Black Friday stuff, whatever, right?

You can also choose to do that like no shade on your game.

If you're gonna do this last minute, I'm like you should plan this in August, but also you don't have to.

It's been a super weird year and we have to be really accommodating to get through the inventory no matter what our goal is to leverage the extra attention and extra time as it actually spills over onto December 2nd.

Technically, this December 2nd date is Cyber Monday, which I honestly, I, I don't know why we do cyber money because like, isn't life just cyber life, you know, like, it's kind of weird to me what I'm gonna tell you just overall is I think it would be important for you to do your best discounts in the beginning and tell people you're gonna do that.

A lot of people will that I've worked with will actually start doing their sales on Tuesday or Wednesday or Thursday at midnight.

Now, it's like a little aggressive.

But if you have an online store, you have flexibility kind of this whole week before to start doing some markdowns, you could decide every day.

You're gonna do a promo on a different department and they got increasingly smaller promos as you go through the week.

And you have to, I think this is a combo and now I'm gonna pull up the I'm gonna pull up like the decision flow chart that I made that I am personally like super into because it's how my brain works.

Let me pull that up.

because I think there's a big piece of this, there's a big piece of this where because you are making the game day decision, you need to make quick decisions.

Like I'm gonna tell you trying to tell this story.

I told this story a few times recently, the things that corporate retailers will do would shock you.

Including things like, hey, we're gonna mark all this stuff down and run a sale in five days in two days, we're gonna run an online special for the online retailers.

Also work at the last minute.

And honestly, this is why like so often I say you really, it's hard to write a business plan for a boutique business because it can change so quickly one way or the other.

And so right now, I want you to think about when you are going into this season of November, we have to figure out the plan that's gonna work for you the very first place because of the opportunity you have to exploit, like exploit your inventory at this time because you have the days situated for it, right?

Do you have access inventory should always be your first question and this is honestly for any sale.

So if you wanna take this concept and say, OK, Emily is teaching about sales and market sounds and you know, we actually Nicole and I like actually Nicole, we should just use this as a freebie because we've been having so many people come to us and say I'm gonna have so much inventory.

I'm like, so over about how do we get rid of old inventory?

Right.

It's been like a huge thing the past couple weeks and while I have some topics on it and like, we're like, what could we put together?

That would be like a quick resource.

This is actually like a good start.

Do you have extra excess inventory?

Let's just say you do.

You go down the path of like, yeah, I did, I overbought or like, it's November 19th and I have a bunch of fall stuff that ship late or it just didn't do well or we had something happened.

Do you have access inventory?

Yes.

Now this is where we get to make some choices.

We have to ask the question.

Are the items in the same department or are they similar things?

So, if they are, then that's really easy.

Like, let's say dresses, you have a bunch of dresses where it's just like super PC or a bunch of styles that didn't work.

Or maybe you bought into something where it's just like, oh, man, one shoulder dress is really bombed.

Like they weren't great.

Cool.

So that's when we just do a department sale, 30% off.

All dresses are $50 this weekend.

You know what I will tell you is always and forever doing a dollar discount rather than a percent discount tends to make you more sales because people hate doing percentages in their heads.

Ok, so I love a 10 $15.20 rack, $30 rack, $60 rack.

I don't care what the number is, but it's always going to just be a quicker solution.

It's gonna sell more because people like 30% is fine.

But the quick math like it's just not always there.

Just give people the price.

Or what is the, it's $30 off, it's 40.

Make it really easy for people?

It's, it's just gonna move them faster.

You also can do a buy more, save more.

And we were talking, I think Juana and I were talking about her buy more, save more than she did last year.

That works really well and she's like, I really want to do it again.

I think she did it on dresses.

And the idea honestly is just that you, your customer, the more they buy the more they save.

This is a really great thing.

And I've done this, I did this every Black Friday and Smallbiz Saturday one or the other.

I would always do buy more, save more my two best selling items and I would stock up for them.

Like, because I, I could, I would stock up a little bit.

I would do fleece line leggings would be buy more.

Save more.

And I would do, I had a wrap jacket.

There was like this cute sweatshirt jacket.

The leggings were only $20.

So I would say like one for 22 for 35 3 for 50 something like that, right?

Like, so you save $5 more.

You spend those leggings cost me like $3 landed $4.

I mean, this is in the heyday of like cheap leggings.

But you know, that's the thing is on an item where, you know, a customer would be likely to buy multiples if they could buy them, give them the option to do it and they're always gonna say more, right?

So I would only do the buy more, save more again, if there are like items, that's the most important thing, right?

Is that if items are alike, we can do this when you try to do it on cross departments or you try to do it on things that are off, it doesn't work like it's just so complicated again, we're making things easy.

The other thing to do is like, you know, the last, the last ditch is always like, just go really deep.

This is the time where you can do it with no shape.

Ok, like no shame in your game.

If on, you know, small business Saturday, you go to 50% off.

Now, do I want you to go 50% off your whole store, please?

Ok, please, please, please.

No, but if you go 50% off on some departments that are backed up some departments, some styles where like you're like it just, you gotta get it out the door.

This is the time to go deep because it will help.

Now that said, I hope a lot of people that are like, I'm mark things down and I still sell a lot full price.

If that's your case and you do sell a lot of full price during sale times or again, you have something that's not similar items, then we're gonna go down this route of doing it, doing things that are more.

We just gotta kind of sell it.

Like we've got a lot of, it's kind of like when I finish organizing my daughter toys and then there's just always these things where like one piece from that set, one piece.

You're like, I still, I'm not gonna get, get rid of them immediately, but like I need them out of here, you know, I need them out of here.

But great way, especially again, if you have a ton of backed up inventory, that's just all random.

And then of course, any kind of like, I love a good, like dollar rack.

I saw a client that was just doing that.

She's moving locations and she,, she had a 1015 $20 rack maybe.

And it was just like all mixed in.

But she had said like anything with a blue, you know, blue on the label is a blue dot A yellow dot or whatever, right?

So easy.

So this is if you have too much inventory, is anyone in here feeling like I have so much inventory, I'm freaking out.

And again, maybe you don't know right now you want to wait until we get a little closer, we're gonna have another call where you can come to me with your ideas.

Maybe we just still use this as review because let me tell you something as much as I'm like, let's do the Black Friday sometimes when you guys show up and we do this like kind of podcast style.

So this is where I think right now I wanna just like, you know, we're, we're close, but we're not that close, right?

So if I'm kind of, I wanna plant these ideas in your head.

So that as you go through the next 2 to 3 weeks, you can really start to dissect your inventory a little bit more, see what does sell, see what doesn't sell.

And then, you know, like I said, these can be game time decisions.

This does not have to be super planned.

What I don't want to be super last minute, like, I don't want you to be like cooking a turkey and making stuffing and like trying to build an email.

You know, that's, that's the thing where I'm like, listen, if there's one thing you start to do today.

It's like maybe create a couple templates or find some templates in Canva.

You like, you know, and take them your brand colors and your brand fonts now, right?

Or maybe you, like I said, set up those email templates.

So once you decide you can just flip flop things in like I've been using Shopify email with a client.

It's so easy you guys, it's so silly.

Like please use Shopify email if you're doing no email at all.

I, you know, I love mailchimp.

I've used, I think I've used them all at this point.

And I think actually Nicole we should do a recording of how to use Shopify email because now that I've used it, I'm like, oh my gosh, I, and there was someone who was like, who did I do it?

One was like, I know I need to send emails and I was like, well, let's just do it together and like we just started clicking through and she's like, oh, this is actually really easy.

She's like, I can do this Emily, like, stop, you know, like she was kind of like, don't change the colors, like I'll, I'll do that myself, you know, but sometimes it is just that like, let's just do it, you know.

So those are the things like my mental health lights go off because I want you to protect that space and time because whether you celebrate Thanksgiving or not, whether that's, you know, like we, those are, that's a nice natural time to take a break.

Your kids are probably home from school.

That's a time where even if it doesn't necessarily slow down for you, you could say the weekend before Black Friday, I'm gonna just take that weekend off for myself or, you know, the first week in November, I always say to people the first week in November the second in November the first week in January 2nd week in January.

These are good times to go away, take a trip or just have a staycation where you only check your email like once a day or you, you know, or you have someone work in the store for you for a day or two, right?

To have some days built in during these times where I'm telling you, it might be a little weird where you can do some self care where you can get outside and enjoy, you know, fall, enjoy winter or whatever that looks like or go somewhere where it's sunnier, right?

Now, if you don't, don't have excess inventory, let's flip into that.

Or you're like, you've been in business five years, you know, like something where it's kind of a special moment or you know, you, you're like, ok, like I wanna celebrate this.

So if you are brand new, let's talk about that.

If you are brand new, you've been open less than three months.

I want you to think about your audience.

If you feel again, if I also wanna start, let me preface this with, if you've been open three months or less, you should participate if you're new because you should just push yourself to try it.

You unlock this other thing and you can get you're a best selling something for $10.

So it's a kind of a funny thing but basically you're saying spend this much money and then actually spend a little bit more, but when you spend that little bit more, you're gonna get a deep discount on something?

So it seems weird when it's written there, why would you, why would you want people to spend more money?

Well, also we want people to spend more money, right?

It's like a bit of an Upsell.

Ok, like yeah, if I could add $3 onto every sale, I do that 100 times it extra $300 and I barely tried, right?

Like this is the way we work smarter.

lastly is you could use some item sales or door busters.

If you feel like you have the budget to do it, we can use door busters.

We can use item sales not to be the cheap cheerful tiktok shop.

Whatever, whatever did you notice on Tik Tok?

Sorry, I have to interject this, but I've noticed on Tik Tok shop that the average retail price is actually like around 25 to $30 for most clothes, which isn't like as cheap as I think I would have thought it was.

If you asked me blindly, I would have been like, oh, everyone's selling $10 t-shirts.

Like, actually, yeah, there's the $15 t-shirt girl, it's for sure.

But I really noticed this, it, people have increased prices on things and the way they're doing it is they're also selling multiples.

So, like, buy more, save more idea.

They're just, they're doing it all the time.

They're running a sale all the time.

They're baking it into their margin.

So anyway, just something to think about.

You know, I think that if you find something that, you know, your client loves and you can do it at a great price, that makes a great door buster.

And again, maybe, maybe for your clientele, you don't call it a door buster, something cooler.

, but that's the concept right now, if you've been open more than six months, three months, I would say, how much sales data do you have?

OK, if you have a couple years of sales data, this is an opportunity for you to potentially do something you've never done before.

So let me give you an example.

I had a client where she, a big portion of her business was like really cool inspiring graphic TV.

S and again, I know we're back to the graphic T people but here's what I'll tell you is those graphic t were really cool.

They were at the right time.

You know, I still think graphic teas are in, but there was definitely like a moment where it was, it's been really high the past like four or five years.

It isn't accessible to everyone, but it's easy enough to reorder a best seller or re invent a best seller and give people either exclusive access or discounted access to it.
