Jon Clayton:

It's the weird time between Christmas and new year.

Jon Clayton:

Hopefully you've managed to take some time off work to relax.

Jon Clayton:

Perhaps if a glass of Bailey's send a mince pie.

Jon Clayton:

But if you can spare just a little time to think about your

Jon Clayton:

business plans for next year.

Jon Clayton:

You could really set up your year for success.

Jon Clayton:

That's exactly what I'll be talking about in this week's episode of architecture

Jon Clayton:

business club, the weekly podcast for solo and small firm architecture, practice

Jon Clayton:

owners, just like you who want to build a profitable future proof architecture

Jon Clayton:

business that fits around their life.

Jon Clayton:

I am the host John Clayton.

Jon Clayton:

Hi, everyone.

Jon Clayton:

Thanks so much for joining me today.

Jon Clayton:

I hope you've hardened.

Jon Clayton:

Awesome Christmas, whatever you've been doing.

Jon Clayton:

Spending time with family and sharing gifts and just

Jon Clayton:

enjoying some time off work.

Jon Clayton:

Um, I think the Christmas break, if you're fortunate enough to be able to take some

Jon Clayton:

time off between Christmas and new year.

Jon Clayton:

It's a science from spending time with family and enjoying some time off work.

Jon Clayton:

It's actually a really good time.

Jon Clayton:

Really good opportunity to.

Jon Clayton:

Look back and reflect on your previous year.

Jon Clayton:

So to look back at, what's been working what hasn't been working and to make

Jon Clayton:

a course correction if necessary.

Jon Clayton:

That's something that business coach Mike Cole regularly recommends to his coaching

Jon Clayton:

clients in his coal collective community.

Jon Clayton:

Uh, it's actually something that they they do each month.

Jon Clayton:

But I think it's something too good to do at the end of the year as

Jon Clayton:

well, to look back on the past year.

Jon Clayton:

So a few questions that you can ask yourself.

Jon Clayton:

What went well?

Jon Clayton:

What went well last year.

Jon Clayton:

What were your achievements towards your, your objective for the year?

Jon Clayton:

Assuming you set an objective for the year, which I think is good today.

Jon Clayton:

So for me, it was getting clear on the direction I wanted to go in with my

Jon Clayton:

business and launching this podcast.

Jon Clayton:

That was something that I'd.

Jon Clayton:

Thought about a long time ago and hadn't had the confidence to go ahead and do it.

Jon Clayton:

And I finally managed to get over myself and get on and launch the podcast this

Jon Clayton:

year, which was a huge thing for me.

Jon Clayton:

I'm really pleased to be able to share this with the world.

Jon Clayton:

The other thing to ask yourself what went wrong?

Jon Clayton:

Did anything get in the way of your goal?

Jon Clayton:

Or objective that you'd set for this year.

Jon Clayton:

From my point of view, my perfectionism slowed things down.

Jon Clayton:

I sometimes call myself a recovering perfectionist.

Jon Clayton:

I'm really trying to kind of let go of my perfectionism.

Jon Clayton:

I Mean, it can be.

Jon Clayton:

Quite a useful trait, particularly in architecture and being an

Jon Clayton:

architectural technologist.

Jon Clayton:

The devil is in the detail.

Jon Clayton:

That's a phrase that often got bandied around the office.

Jon Clayton:

And, um, I was very much a perfectionist.

Jon Clayton:

Working on those designs, particularly technical design stages, but.

Jon Clayton:

It can really slow you down because you know, you're aiming for

Jon Clayton:

perfection every time and you just never get round to doing things.

Jon Clayton:

So I've been really trying to let go of that and embrace a more.

Jon Clayton:

Dumb.

Jon Clayton:

Is better than perfect approach and things can always get refined later.

Jon Clayton:

But another thing that didn't go as well as share is my, my income,

Jon Clayton:

my revenue has been opened down and all over the place this year.

Jon Clayton:

So that's something that I'd like to fix next year.

Jon Clayton:

What would make next year, even better than last year.

Jon Clayton:

Have a think about that.

Jon Clayton:

It's really important to think about what can be optimized, what

Jon Clayton:

can be improved year on year.

Jon Clayton:

For me, I'm going to be focusing on the growth of the podcast.

Jon Clayton:

We've only launched relatively recently, wanting to make sure that the show gets

Jon Clayton:

out to as many listeners as possible.

Jon Clayton:

And I ideally want to build a community of like-minded architecture, practice

Jon Clayton:

owners and architecture professionals.

Jon Clayton:

I'd like to build a community from, um, the listeners of the show.

Jon Clayton:

And income, I would like to have more consistent, predictable income.

Jon Clayton:

In the year ahead.

Jon Clayton:

Another thing that you can do is have a theme or a word of the year.

Jon Clayton:

So for me last year, my word of the year was.

Jon Clayton:

Well, two words actually balance.

Jon Clayton:

And wellbeing.

Jon Clayton:

The previous year, I'd had a bit of a turbulent time.

Jon Clayton:

We were moving house and it was quite a stressful process of, of

Jon Clayton:

buying the home that we now live in.

Jon Clayton:

And I hadn't realized quite how stressful that was for me and for my family, until

Jon Clayton:

till it was all over till we moved in.

Jon Clayton:

It's.

Jon Clayton:

It's just over a year to the day, since we got the keys to our current home and it

Jon Clayton:

felt like a weight had been lifted when we finally got the keys and we got moved in.

Jon Clayton:

And, um, I.

Jon Clayton:

Really had recognized that.

Jon Clayton:

There was this imbalance in my life with my work-life balance.

Jon Clayton:

Uh, I wasn't looking after myself as well as I could have been.

Jon Clayton:

I don't want it to make that a real priority for the past year.

Jon Clayton:

And I feel like I'm in a better place now for it.

Jon Clayton:

I think for next year.

Jon Clayton:

I think the word for next year.

Jon Clayton:

I am not a hundred percent decided on this.

Jon Clayton:

I'm going to think about this more over the new year period.

Jon Clayton:

Growth was the first word that came to mind.

Jon Clayton:

So.

Jon Clayton:

Personal growth.

Jon Clayton:

Growth professionally.

Jon Clayton:

Growth of the podcast growth of my business.

Jon Clayton:

That seems to be the word that's came to, seems to be coming

Jon Clayton:

to the fore for me personally.

Jon Clayton:

So encourage you have a think about what your theme for next year going to be.

Jon Clayton:

And what is the goal?

Jon Clayton:

Like, do you have a goal or objective for the year ahead?

Jon Clayton:

If you don't have a goal for next year.

Jon Clayton:

Now's a good time to think about it.

Jon Clayton:

For me, I would like to.

Jon Clayton:

Diversify my income.

Jon Clayton:

I would like my income to be more regular coming into the business.

Jon Clayton:

And part of that will be.

Jon Clayton:

Creating some paid office for the listeners for you.

Jon Clayton:

Based on.

Jon Clayton:

The areas that you need the most help with.

Jon Clayton:

So I'll be reaching out to you guys.

Jon Clayton:

I'm going to be asking you.

Jon Clayton:

What are the things that you're struggling with?

Jon Clayton:

Where is it that you need support?

Jon Clayton:

And this that's something that I can help you with in some way.

Jon Clayton:

Uh, what needs to happen for you to achieve your goal?

Jon Clayton:

I have a think about that.

Jon Clayton:

What are the steps that you need to take to achieve it?

Jon Clayton:

For me, I'm intending to publish and promote at least one.

Jon Clayton:

High quality, valuable podcast episode every single week,

Jon Clayton:

I'm going to be seeking out.

Jon Clayton:

Collaboration opportunities.

Jon Clayton:

Looking for ways to get in front of other people's audiences.

Jon Clayton:

I'm going to, I'm going to be surveying my own audience.

Jon Clayton:

I'm going to be reaching out to you guys as the listeners.

Jon Clayton:

And asking you about what are the things that you're struggling

Jon Clayton:

with and how can I help.

Jon Clayton:

And that I'll be creating some paid offers to assist with those pain

Jon Clayton:

points, with those things that you're struggling with based on your feedback.

Jon Clayton:

Now, back to the show.

Jon Clayton:

Something else that I think is worth highlighting is the difference between.

Jon Clayton:

Goals.

Jon Clayton:

And, and tasks.

Jon Clayton:

I think we could broadly categorize this into probably four categories actually.

Jon Clayton:

And I'm going to name check Andrew and Pete, the wall, small

Jon Clayton:

business growth experts and the founders of the atomic community.

Jon Clayton:

Pretty sure they did a training about this some time ago.

Jon Clayton:

In their community that I listened in on.

Jon Clayton:

So I'm going to credit those guys for this.

Jon Clayton:

Talking about the difference between vision goals, projects, and tasks.

Jon Clayton:

So the vision really is.

Jon Clayton:

A broad description of the future that you want.

Jon Clayton:

Do you know what direction you're going in?

Jon Clayton:

What is it that you actually want?

Jon Clayton:

In the future.

Jon Clayton:

What do you want life to look like in a year's time or five years' time?

Jon Clayton:

What's the vision for that?

Jon Clayton:

The goals are.

Jon Clayton:

Well, it's still big picture.

Jon Clayton:

But they usually time bound.

Jon Clayton:

You often heard that terminology saying smart goals.

Jon Clayton:

Smart goals are specific measurable.

Jon Clayton:

Achievable relevant and time bound.

Jon Clayton:

But, you know, Having that in mind dot.

Jon Clayton:

Uh, goal being something that maybe you might set a goal for

Jon Clayton:

each quarter, we might have a goal for the year that ties in with a

Jon Clayton:

longer-term vision for the future.

Jon Clayton:

Projects is something slightly different.

Jon Clayton:

And I think there's a bit of confusion, some time between projects and tasks.

Jon Clayton:

Sometimes people will set themselves a task.

Jon Clayton:

It might be.

Jon Clayton:

Update website.

Jon Clayton:

Popular finished building new website.

Jon Clayton:

That is not a task.

Jon Clayton:

That really is a project.

Jon Clayton:

Project is a related series of tasks that contribute to achieving your

Jon Clayton:

goal and fulfilling your vision.

Jon Clayton:

But the made up of lots of smaller tasks, the tasks are the individual steps that

Jon Clayton:

are required to complete the projects.

Jon Clayton:

And one of the mistakes that I've made in the past, a lot of other people make

Jon Clayton:

is, you know, writing a, to do list that.

Jon Clayton:

You look at it as being a task list, but actually some of the tasks that you

Jon Clayton:

have on your list are actually projects.

Jon Clayton:

And then it becomes very difficult to.

Jon Clayton:

Tick those off your list.

Jon Clayton:

'cause, they're not broken down into that.

Jon Clayton:

Um, Micro level of detail into the individual tasks that need to be done to

Jon Clayton:

achieve and get the project completed.

Jon Clayton:

So have a think about that when you, when you're thinking about the things

Jon Clayton:

that you need to do, the things that you need to plan out next year.

Jon Clayton:

To achieve your longterm vision and to achieve next year's goal,

Jon Clayton:

whatever that's going to be.

Jon Clayton:

I think about how you can break down those bigger tasks, which are really

Jon Clayton:

projects, break those down into those little individual baby steps so that it's

Jon Clayton:

more manageable and achievable and you can get those things ticked off your list.

Jon Clayton:

I think the other thing that it's good to have at this point, Is to have some

Jon Clayton:

kind of annual plan for next year.

Jon Clayton:

That kind of incorporate some of those thoughts from your, your

Jon Clayton:

longterm vision and your goal.

Jon Clayton:

To actually set aside a little bit of time.

Jon Clayton:

It doesn't need to be all day.

Jon Clayton:

Could just be, you know, An hour over your, coffee and maybe a, the

Jon Clayton:

lust of the mince pies before we get back to work in the new year.

Jon Clayton:

And I think this is something that expert business mentor Chris Ducker

Jon Clayton:

does particularly well with his round table mastermind group and with

Jon Clayton:

his incubator business community.

Jon Clayton:

At the beginning of the year, he gets his community to, to think about their

Jon Clayton:

yearly plan and also, um, them throughout the year to do quarterly planning.

Jon Clayton:

Some of the things that you would do when you are looking at your yearly

Jon Clayton:

plan, are things like reflecting on the current state of the business.

Jon Clayton:

And looking towards the future.

Jon Clayton:

It's a little bit like the the bit we touched upon

Jon Clayton:

earlier about reflecting back.

Jon Clayton:

We were talking at the beginning of the conversation about Mike Cole and,

Jon Clayton:

and what he does with his community.

Jon Clayton:

You reflect on things.

Jon Clayton:

That are working well, what is working well in the business?

Jon Clayton:

What's working, not so well.

Jon Clayton:

What were the biggest challenges that you had last year?

Jon Clayton:

What did you struggle with?

Jon Clayton:

What tasks.

Jon Clayton:

Could you start delegating next year?

Jon Clayton:

Are there certain things that you're doing within your business that

Jon Clayton:

perhaps you shouldn't be doing?

Jon Clayton:

All the things that you could delegate.

Jon Clayton:

Could you train somebody else to do the thing that you're struggling with?

Jon Clayton:

Maybe it's not your area of expertise.

Jon Clayton:

And also think about what, what big plans do you have for the business next year?

Jon Clayton:

What is the goal for next year?

Jon Clayton:

Where do you want to be?

Jon Clayton:

If we fast forward.

Jon Clayton:

12 months, time in your business.

Jon Clayton:

Where do you want to be this time?

Jon Clayton:

Next year?

Jon Clayton:

And I think also it's important actually to consider the numbers.

Jon Clayton:

Something that often gets overlooked.

Jon Clayton:

Crazy as it is, but if you don't really have a handle on that, then.

Jon Clayton:

This is an argument to say, you don't really have a business.

Jon Clayton:

You maybe you're in business, but you perhaps don't actually

Jon Clayton:

have a business really.

Jon Clayton:

So, again, this is a great time to look back.

Jon Clayton:

At your revenue from the previous year.

Jon Clayton:

Reflect on back.

Jon Clayton:

I think about what is the target for next year?

Jon Clayton:

What is your revenue goal?

Jon Clayton:

For the next 12 months.

Jon Clayton:

And look back up.

Jon Clayton:

Where did luscious revenue come from?

Jon Clayton:

And if, well, I'm assuming that next year's revenue target.

Jon Clayton:

It's going to be bigger than the shares.

Jon Clayton:

I'm sure all of us would like more revenue coming into our

Jon Clayton:

business for the next year.

Jon Clayton:

So where is that extra revenue going to come from?

Jon Clayton:

How are you going to get it?

Jon Clayton:

How many clients do you need?

Jon Clayton:

How many projects do you need to be able to hit that new revenue goal?

Jon Clayton:

Also have a look at the costs.

Jon Clayton:

What were the running cost last year?

Jon Clayton:

What did it cost to run the business?

Jon Clayton:

And what are you going to budget for next year for your business costs?

Jon Clayton:

Have a look at what the top cost sources, where, where are you spending the

Jon Clayton:

most money in running your business?

Jon Clayton:

And are there any savings that you could make?

Jon Clayton:

The last thing that I would say is.

Jon Clayton:

Think about planning in quarters.

Jon Clayton:

I think it's good to have a longterm vision for the direction of the business.

Jon Clayton:

I think it's great to have an overarching goal for the whole year.

Jon Clayton:

But I think it's good to break that down into quarters kind of 90 day sprints.

Jon Clayton:

It's it's a more manageable block of time.

Jon Clayton:

It's long enough to get some.

Jon Clayton:

You know, too.

Jon Clayton:

Get some real stuff done.

Jon Clayton:

To get some results.

Jon Clayton:

But it's not so long that you start to get complacent or you go too far off track.

Jon Clayton:

Each quarter, you can do a little bit of a course correction

Jon Clayton:

if that's what's required.

Jon Clayton:

To keep you on track towards that annual goal.

Jon Clayton:

And I think that's enough for today.

Jon Clayton:

I will talk more about quarterly planning in a future episode.

Jon Clayton:

So until then, I wish you all the best for the new year and

Jon Clayton:

I'll catch up with you soon.

Jon Clayton:
