Speaker:is an organizational entity that has emerged as
Speaker:a driving influence, enabling the cloud native transformation to accelerate.
Speaker:As cloudbased applications become ubiquitous and
Speaker:cloud adoption rates continue to grow, CCOEs are becoming
Speaker:more prevalent in many modern organizations. But what does
Speaker:a Cloud Center of Excellence actually look like and
Speaker:how do they assist in your organization's transformation?
Speaker:Well, there are as many ways to construct a CCoE
Speaker:as there are ways to construct an It department.
Speaker:At its core, the CCoE is an organizational
Speaker:structure that is designed to accelerate the adoption
Speaker:and institution of cloud products,
Speaker:cloud principles, and cloud mindset into an organization.
Speaker:They are designed to be the beacon that helps drive an organization
Speaker:to become a cloud native organization.
Speaker:To understand how they can help drive an organization to cloud success,
Speaker:here are six ways a Cloud Center of Excellence can be
Speaker:a helpful tool in your organization's cloud journey.
Speaker:First, they provide best practices and provide
Speaker:an example for the organization to follow.
Speaker:The CCoE is designed to be a beacon for becoming
Speaker:cloud centric and is sought out by other business units
Speaker:and project teams. CCoE's represent an example of
Speaker:how to operate in a cloud centric world using cloud
Speaker:native tools. The CCoE
Speaker:is responsible for creating,
Speaker:articulating, championing,
Speaker:and documenting best practices for the rest of the organization to
Speaker:follow. As an organizationwide
Speaker:standard, they point the organization in the right direction
Speaker:and helps prevent some of the common errors
Speaker:and pitfalls from being repeated by every single
Speaker:group in the organization. As the owner of best practices
Speaker:and their requirements, they engage the organization
Speaker:and drive the adoption of these best practices within
Speaker:their organizations. Leading by example and
Speaker:acting the role of the organizational respected leaders is
Speaker:critical for cloud success. Besides cloud
Speaker:specific processes, CCOEs provide best
Speaker:practices in a variety of other related areas,
Speaker:including providing standardized coding practices,
Speaker:tool usage, and use of specific development
Speaker:methodologies and practices. This includes
Speaker:concepts such as enabling microservice architectures,
Speaker:use of CI CD pipelines, and leveraging DevOps best
Speaker:practices. It's important that
Speaker:these best practices are championed by someone able to
Speaker:enforce the adaption across the entire organization,
Speaker:and the CCoE can provide this leadership.
Speaker:Second, they provide training for your
Speaker:teams. In order to be
Speaker:successful in a cloud centric world, your teams must be knowledgeable
Speaker:and experienced in all aspects of using the cloud.
Speaker:This means cloud training, but what training
Speaker:does your organization require? Well, the CCoE is
Speaker:responsible for facilitating the training requirements for your entire organization
Speaker:in all things cloud related. These trainings can be
Speaker:created and directed by the CCoE team members that are evaluating
Speaker:cloud related products, services and systems. Or they
Speaker:can be formalized structured training programs that the CCoE
Speaker:has evaluated and approved.
Speaker:However, the training is executed, the CCoE is
Speaker:responsible for providing the cloud training requirements
Speaker:for the entire organization. Third, they create
Speaker:tooling and standards for the organization. A common
Speaker:and serious problem facing any organization going through
Speaker:a major restructure is how do they create the tools
Speaker:and implement standards necessary to thrive in their
Speaker:new reality? A cloud centric restructuring
Speaker:is no exception.
Speaker:Basic cloud needs must be provided in clear and consistent
Speaker:ways. How do you do deployments to cloud services?
Speaker:What operating system image do you need on your cloud servers?
Speaker:How do you create tooling that you can replicate for development,
Speaker:staging and test environments as well as for
Speaker:production environments? What setups are needed
Speaker:by development engineers to build and deploy cloud
Speaker:services? How do you tag cloud
Speaker:resources so you know who is using them?
Speaker:How do you determine what resources should be implemented and
Speaker:who makes those decisions? Can you use this
Speaker:brand new cloud service? What settings of
Speaker:this service are appropriate? Should I use this feature or
Speaker:capability of this service? How do you deploy this
Speaker:service in a standard way across the organization?
Speaker:And how do you handle monitoring, logging and analytics
Speaker:from the cloud services? How do you set up security settings
Speaker:in the cloud to meet the needs of your organization's, security team
Speaker:and business needs? How do you incorporate the cloud changes
Speaker:into assisting and driving your other corporate initiatives such
Speaker:as, for instance, DevOps standard setups
Speaker:can ease the cloud efforts of other groups in the organization
Speaker:as well as ensure appropriate and consistent practices.
Speaker:The CCoE can lead the setup of these tools
Speaker:and standards, leading to improved overall organizational
Speaker:cloud enablement and consistent behaviors and
Speaker:practices across the entire organization.
Speaker:Fourth, they provide subject matter expertise to
Speaker:upper management. When an organization undergoes a transformation
Speaker:to a cloud centric organization, they often face difficult
Speaker:organizational level decisions. Upper management
Speaker:needs information and expertise in order to make these decisions.
Speaker:That expertise comes from the experience of the CCoE.
Speaker:The CCoE is staffed with subject matter experts
Speaker:that can provide expert guidance and direction on
Speaker:cloud best practices. By using their
Speaker:expertise to assist upper management, they help promote widespread
Speaker:adoption across the entire organization.
Speaker:Fifth, CCoE's make, buy, make and other
Speaker:decisions for the company on the cloud.
Speaker:An organization needs to make many decisions about which cloud capabilities
Speaker:to use, which cloud providers to use,
Speaker:and how to use them. Should we build a
Speaker:required tool or should we bring in a third party equivalent?
Speaker:These sorts of decisions need to be made by individuals who are
Speaker:both expert in the cloud as well as expert in
Speaker:the internal needs of the organization and their applications.
Speaker:The CCoE, with the appropriate expertise in both areas,
Speaker:provides the perfect group to make these decisions.
Speaker:They provide responsible and expert decisions on
Speaker:which vendors to engage, which services to enable,
Speaker:and which capabilities to utilize.
Speaker:It's important to establish organizational structure early
Speaker:on in any cloud transformation in order to prevent decision
Speaker:paralysis and make sure business objectives stay aligned
Speaker:with those decisions. And finally,
Speaker:number six, they manage external cloud relationships.
Speaker:A cloud centric organization will have many external cloud partners,
Speaker:providers, vendors, and other external parties
Speaker:that they need to coordinate with. The CCoE
Speaker:is a natural place to coordinate these relationships,
Speaker:whether it's being the primary contact for vendors or attending
Speaker:meetups with partners or championing company cloud
Speaker:progress with partners and customers,
Speaker:the CCoE's unique combination of cloud and
Speaker:corporate knowledge provides the experience necessary to
Speaker:manage these relationships. Having a
Speaker:centralized team in control of these relationships ensures
Speaker:that there is always someone within your organization that
Speaker:knows how these outside vendors work,
Speaker:what they offer, and when they should be used.
Speaker:So how do CCOEs fit into modern It organizations?
Speaker:In most cases, they report to either the CIO or
Speaker:the head of engineering. This allows them to work closely
Speaker:with other key parts of the organization, such as application development
Speaker:teams, operations teams, and of course, the security
Speaker:team. By having a centralized unit
Speaker:that is responsible for all things cloud, the CCoE
Speaker:helps ensure that everyone is on the same page and working towards
Speaker:common goals. A cloud center of excellence
Speaker:can be an extremely valuable asset for an organization looking to
Speaker:move to the cloud. While any organization can benefit from
Speaker:the structure, the larger the organization and the more significant
Speaker:the cloud transformation, the greater the benefits
Speaker:the CCoE can bring.
Speaker:CCOEs provide a wide range of benefits and
Speaker:can help your organization through the web of complexity involved
Speaker:in a typical cloud adoption transformation.
