Michelle Hartzman:

What's up podcast fam. We're gonna dive into when to hire out. I recently put up a question box on my stories, asking you what you wanted to hear on the podcast. What you want me to talk about, what you want me to dive into. And this was something that was asked was when to hire out now. We're gonna dive into all of this, but I do wanna preface and let you know that this is gonna be from my experience, um, from what I've done. And then also what I have helped clients to do when it comes to hiring out, this has to be something that's completely and utterly your choice. Um, but I'm gonna give you my perspective and I'm gonna let you know what really worked for me when I decided to hire out what that looked like, what it felt like. Um, and then also how I do this with my clients. so first and foremost, this will be different for everyone. I promise you. It's not going to look the same and it's not that easy. And it's not that cookie cutter because depending on where your expenses are at in business, depending on how much you're making, depending on the support that you need and desire, like it's going to be different for every single person. But for me personally, when I hired out, I was in year two of my business. We're now in five and a half, almost six years into the business. My first hire was in year. and I had hired out the moment. I knew things were holding me back and I wasn't doing things in the business because I didn't know how to do them. I'm somebody that's not tech. Like you should have seen me in year one, trying to set up a sales page through MailChimp. Hell a disaster. Like I should probably try and find that and show you it. I mean, people bought and I give myself a lot of credit for doing it. And that's what it is at the startup of a business where you're literally figuring things out. And you're like the Jack of all trades, you're wearing so many hats. You're a designer. You are a content creator. You're a coach. You're a mentor. You are a brand expert you're, you're doing so many things in the startup of your business and that that's really what it looks like. And that's, that's how it is. Right? However, What I realized as I was getting into year two was I wasn't doing things. I wasn't creating offers. I wasn't selling certain things because I didn't have the backend infrastructure to do so. And that's when I was like, you know what? I need help. If they're saying help. If there are things that I'm not doing that I wanna do, that I know are gonna make me more. I've gotta hire out. I had to hire out and I will be truthfully honest with you. You guys know at this point in year one? Yes. I made six figures. Yes. In year two, I made six figures. However, I was dispensing a lot and I was also in debt. And so was I financially ready to hire a team member? No. Did it scare the bejesus outta me? Yes. I wasn't dripping an overflow, but I did have money coming into the. Where I could spend money on someone. And so what I had to look at was what could I afford and what are the things that I absolutely need support with? That's something that I would recommend that you look at, what can I afford? That's not gonna like put me into even more debts that for me, that was my truth at the time. and what is like, what is not getting done that I need somebody else to do? Cuz I either don't have the time I don't have the bandwidth or I just simply don't know how to do it. And I don't wanna learn. There were a lot of things that personally I didn't wanna learn as a, as a business owner. Like I am not techy in the sense of like, I'm not a good designer. I'm not good at setting up sales pages. I don't like, I don't wanna do like. All like the funnels in the back ends. I can help my clients create those, but I'm not doing the tech side of it. Right. And that's, that's just not my jam. I don't, I don't self proclaim being a tech business coach. It's not my thing. And so from very early on not being my thing, that was the thing that I desperately needed to outsource when I was really ramping up and gearing up and creating group programs. so what was happening for me is I wasn't creating new offers. I wasn't doing new sales pages. I wasn't sending emails, et cetera, because I didn't at the time. And some things again, I just didn't know how to do. And those two things, I was like, I'm bottlenecking my business. It's time for me to get some support. and leave it up to the professional. So what I did my first hire ever, and this is where, like, it's gonna be different for everybody, especially depending on where you're at in your business and where your income is at and what you feel comfortable outsourcing. Again, you're never really gonna feel ready and I'm gonna get into this. I recently just switched teams, um, which is a higher investment for our business. Not, not by a ton, but I still was like, oh, do I need this kind of support? And you don't ever really feel quite ready to hand things off. We love our businesses. And we were like, I could just do it myself. And yes, I had that mentality too. I could just figure this out. I could just do this to myself, but it was taking away a lot of my time, energy and bandwidth from actually taking on more clients. And so it was something that ultimately I knew deep down. And if you know this, I say, move with it. I knew deep down that if I outsourced it, I'd have more time and energy to make, to sell and to make money. I hired my first VA. And what that looked like was she wasn't in OBM she wasn't, when I say OBM online business manager, um, she was a virtual assistant and I had hired her for just a couple of hours per week. I think we started at like two to five hours per week. It was minimal. It was like a couple hundred buck, couple hundred bucks per month that I was paying. And I was like, yes. Yes. Um, and I, I will be honest. It was hard for me to outsource things cuz I was like, well, it's just kind of easier for me to do it than hand it off, but it's something I've learned over time that is just so necessary for me to be a better coach for my clients. Um, I want to always have the bandwidth and energy to show up as my 100% self for my clients. And at this point, um, I need support to be able to do that. And if that's something that you're feeling like you're feeling exhausted, you're feeling like you're doing too much. It might be time to think about outsourcing and or if you already have outsourced, it might be time to ramp up the support, but you have inside of your business because you don't have to do everything. Especially if it's holding you back from doing things, selling, making money, your capacity feels really fall. Something that I find often for people. They'll say, Michelle, I'm not attracting in clients. I want, I want more people, but they feel busy. All the. And I'm like, okay. But if you feel busy all the time, do you actually have the capacity to take on more clients? And it might just be a restructuring of the business. Some things we need to change, some things we need to get off your plate. So just something to think about for those of you that are like, when should I hire what's the right time? There's never a right time. I, in my own opinion, it's like, there was never a right time to hire somebody. It was. There's a lot of things I don't need to be doing inside of my business. There's a lot of things I don't know how to do. There's a lot of things that are just taking up way too much of my time that are actually costing me money and time. That it's time for me to outsource. And recently I just mentioned this, but I'll share with you guys recently. I just hired a new team because we're in a, I'm in a season of life where like, I'm not gonna lie to you. Life feels like a dumpster fire. I like cannot even believe how much we are going through personally. and I, I have the utmost gratitude for this work and this business and my team and the support I have, because right now the only thing that I need to focus on, the only thing I get to focus on are my clients and selling. And that feels beautiful. Oh, in content creation. Cause I create all my content. Um, but outside of that, like that's what I'm doing. That's what I'm focusing on. My team gets to handle. Handle the rest because I desire to feel really supported in all areas of my business, especially in this season with my partner. Um, I'll share this in the next episode. That's actually our next episode. You're gonna hear me talk about everything that's going on with con and if you're new here, that's my partner. It's my fiance. We're getting married in October. He has to have a triple bypass open heart surgery next week as I'm recording this. And so I just really realized as my personal life was shifting a lot, um, especially over the summer. I desired more support. So I recently, um, just this last month hired a new team and it's been a beautiful experience to be so held and so supported, um, and really just be able to focus on my clients, making money, content creation, and like, it's like the best I'm like obsessed. Um, and I just desire, support in all areas. I desire support with my mentors. Um, I current. and I don't, I'm not gonna say this. And I wanna be very clear when I say this, as I'm tripping over my words here on this podcast. I personally someone that always desires mentorship. I'm not gonna sit here and show that you always need a coach. I don't think that that's true personally, for me, I desire being held and I desire being supported. And I know that I will move 10 times faster when I'm supported. And so I've got my team. I've got an incredible mentor. I've been with her for a year, be together for another year. Shout out to long term mentorship. If you've been in my world for a while, you know that I am obsessed with it. I think we get such great results when we are in someone's world, very consistently, cuz they know the ins and outs of your business. And so for me in this season, that's what support looks like. Support to do all of the things I want to do in my business, like send emails and nurture my list, support to have new podcast episodes uploaded every single week with graphics to share support, to have beautiful branding. Um, for new offers, old offers, changing the experience, um, support to have the best client experience. I. Desire support and all of that, I desire support to be able to take unexpected time off, which I've had to, um, and know that my clients are still so supported and they can reach someone they can reach out, um, and feel so taken care of that is really important to me. My clients are number one. And so me feeling so supported in my business allows them to feel really, really supported. And personally, for me, I love having a team that can see and implement what I can't. that's fair job. When I think about a VA or BM or team, I call mine my team just because there's, um, multiple people and it could be one person. It could be multiple people completely up to you. And it just, I just think it's, it's so freeing from like a mental bandwidth standpoint that like, I don't need to be the person that's thinking about everything and I can like give them the to-dos and then they go do it. And it just has allowed me. stay in my zone of genius, make more money, outsource it and trust that they will do their job and I'll do mine. And it's gonna work beautifully. One thing I will say was just talking with a client about this last week. She recently outsourced two major parts of her business and she was having a hard time, micromanaging them and she's on vacation these next two weeks. And I said to her, I said, Hey, I wanna challenge you on something while you go on vacate these next two weeks, let your team do their. Can we like take the reins off. Can we stop trying to micromanage them? We hired them for a reason and can we let them do what they know how to do best? And the moment I said that to her, she was like, breath of fish air. She's like, holy crap. Yes, I can do that. And guess what? Literally, within 24 hours of us having that conversation, she signed two more clients, two new high level, one to one pay and full clients. And she's like, That's a capacity thing. And that's where, like, if you are feeling busy or bogged down, or like, I wanna take on more clients, but do I actually have the time it's something to start looking at of like, what am I doing in my business that I don't need to be doing? And where can I create more time for myself? That's always something I like to think about. Inside of my business of where can I create more time for myself where I can serve more people. Now, if you were in a season where you've never hired out before, or you're newly hiring out, I would say start slow, hire someone for a couple of hours per week to offload certain things. Maybe that's your onboarding, maybe that's your design. Um, it could be someone very specific for specific things. I have some clients that are like so good at tech and they're like, I don't need to outsource this. Cuz I already just like, that's, it's easier for me to do this. I have clients that upload their own podcast episodes that doesn't always have to look like someone else's team. It gets to look and support you and what you need support with. So offload certain things. That you need offloaded and that you desire support with. That's going to give you back more time to also focus on the money, generating activities inside of your business. And as the business grows, you can always add more hours to someone if you're loving them. And you're like, yes, best team member ever. Don't leave me. Um, you're gonna always add more hours or you can hire an OBM. You can hire an online business manager, um, or you can hire somebody that's a bit more full time in your business. Someone that's in the business with you. And that you're just delegating to. It's really completely up to you. And again, it's gonna look different for every single person. It probably is gonna look different year by year in your business. As you grow, as you make more money, as you're holding space for more clients, you will have. The bandwidth and the financial capacity to grow your team. Um, personally, I have a very lean team. I don't have like hundreds of people. I like to keep it lean cuz I'm, I really love being in my business. I love like being the front end and I also love having the sales conversations. I love. Being in it with my clients. I love knowing what's going on. There's not something happening in my business that I don't know about. I'm like in it. And I just love that right now. And this might change as, as we have kids down the line, et cetera, every season is new and every season shifts, but you get the support. That's going to support you in that season. And as entrepreneurs, as I mentioned, we get so accustomed to wearing so many hats and that's normal. And again, I will say you might not feel quite ready. to outsource it's okay. Because the moment that you actually let things go and you let somebody else do their job, you're gonna gain a lot more time. You're gonna gain a lot more love for your business. A lot more excitement when you're not doing things that no longer serve, you light you up, things that you hate. Um, and I personally believe outsourcing has allowed me to grow and make more money. I like one thing I had said years ago, and I'll say it to you is I wish I had outsourced sooner. It scared the bejesus outta me. I was like, I could do everything. One woman's show. And then I was like, no, I can't. like this podcast. I couldn't do this by myself. No. I hired somebody to help me do all the tech stuff to launch this podcast almost a year ago. We've almost been a whole year guys, August to be a whole year. This podcast has been out and I'm just so grateful for you. So grateful for this C. and something, I just, one last thing I wanna pour into you as I'm going all over the place. At the end of this episode, here is a core belief that I have when I invest. And I lean into my desires to have support in all areas when it comes to mentorship, when it comes to teams, when it comes to, um, anything in my business, branding, et cetera, I have a core belief that when I invest and I lean into my desires, I make so much more money. I believe that. And if you wanna try that on for. Take that affirmation and then also do something with it. We can't just take on that affirmation and then do nothing. So I would try that on for size. Every time I invest, I deeply believe I make so much more money, always all the support all of the time. It's just something that I'm a firm believer will skyrocket your. That's what I've gotta say on hiring out. If you have any questions on it, feel free to DM me on the Instagram or Facebook over at Michelle Harsman. You guys know the drill and I'll see you in the next episode. You wealthy woman. You.
